Three pans will cook almost everything you make on a weeknight, and each one is bad at the job the other two are for. That is not a flaw in your technique. Cast iron, fully clad stainless and nonstick are built from different metals in different thicknesses, and the metal decides what the pan can do with heat and what food does when it touches the surface.

America's Test Kitchen argues for four core skillets, adding carbon steel, which it calls a "jack of all trades and master of many" at roughly 1% carbon to 99% iron, lighter than cast iron and nearly as good at searing. It is a fair case and carbon steel is the cheapest of the four. But it is sold unseasoned, it needs extensive upkeep, and acid strips it the same way it strips cast iron. In a small kitchen with a weeknight to get through, three pans is the honest number.

Retention, response, release

Cast iron is about 97 to 98% iron with 2 to 3% carbon, cast thick, with a pebbly surface that grips seasoning. That mass is the whole point: when a cold steak hits the pan, the surface temperature barely dips. ATK's cast-iron testing preheated skillets to 500°F to sear flank steak and found the heavy pans, in the 7 to 8 pound range, held heat best. A 10-inch cast iron skillet runs around 5.4 pounds, roughly double a comparable stainless pan, according to Made In's material comparison.

Fully clad stainless is three or more bonded layers, usually aluminum sandwiched between steel. Aluminum moves heat fast, steel holds it, and the pan answers the burner almost immediately, which is what you want when a sauce is about to break. Steel also grips protein, and that gripping is the fond, the browned layer that becomes a pan sauce. The light interior is a small thing that matters: you can see how dark the onions are getting.

Nonstick is a PTFE coating sprayed over lightweight aluminum. ATK's 2026 nonstick skillet review preferred 12-inch pans weighing 2.5 to 2.75 pounds and dinged anything over 3.8 pounds as too heavy to manoeuvre. Nothing sticks, so eggs slide out with barely any oil. Nothing sticks, so nothing browns onto the pan, so there is no fond. Same property, both ways.

Three dinners that go wrong

Eggs welded to stainless. A registered dietitian writing for the University of Maine Cooperative Extension switched off nonstick after Maine's ban and documented the result: her early attempts at eggs on stainless mostly failed, with only one or two successes, and she ended up doing eggs in seasoned cast iron instead. Stainless can be coaxed into releasing an egg with precise heat and enough fat. On a Tuesday, it will not be.

No sauce after a good sear. You brown chicken in nonstick, add wine, and there is nothing to lift, because nothing stuck in the first place. Stainless is the pan for deglazing and for anything acidic, tomato, vinegar, a wine reduction, because it is nonreactive. It is also the right pan to start a weeknight braise of chicken thighs, where the browning and the liquid happen in the same vessel.

Metallic tomato sauce. Acid strips seasoning off cast iron and carbon steel during long simmers or bakes, ATK warns, and once the seasoning is stripped, iron leaches into the food and you taste it. A quick acidic pan sauce is fine. An hour of tomato is not. Reach for cast iron when you want retained heat and a crust, which is what a steak needs from a skillet, and when the dinner goes straight into the oven: Made In puts cast iron's safe baking ceiling as high as 900°F.

Seasoning is not a coating

People call cast iron "naturally nonstick" and then treat the two surfaces as the same thing. They behave in opposite ways when they fail.

That 500°F line is not fussiness. Above it, ATK says, "the PTFE begins to break down and release toxic fumes. In humans, this can cause 'polymer fume fever' (flu-like symptoms), and the fumes are fatal to pet birds." It is also why you add the fat or the food before the pan heats, not after: an empty nonstick pan on a hot burner spikes fast.

Buying three pans, and reading the label

Sizes first, because they matter more than brand. A 12-inch nonstick is the versatile one, enough for six servings; 10 inches serves two to four. For cast iron, ATK wants at least a 10-inch flat cooking surface so food is not crowded, and sides at least 2 inches tall if you plan to shallow fry.

Price spread is wide and performance does not track it. In ATK's cast-iron testing, updated June 2025, the Smithey No. 12 at about $200 won on its polished interior, but the Lodge 12-inch at roughly $35 to $44 was named Best Buy for equivalent real-world performance, its "gently nubbly texture" building seasoning quickly. In the 2026 nonstick review the winner was $180 and the Best Buy was $45. For stainless, ATK's cookware set testing found buying a set saved an average of 20% over individual pieces, and the reason it only tests clad stainless sets is blunt: "Stainless steel has no coating to wear off. It's nonreactive, so you don't have to worry about off-flavors."

Then the labels. "PFOA-free" on a PTFE pan is not "PFAS-free". Consumer Reports tested three nonstick pans for 96 PFAS compounds and found measurable PFOA and other PFAS in one pan marketed as PFOA-free; the distributor disputed it, saying the manufacturer has used PFOA-free raw materials since 2007 and that high-temperature processing would burn off residuals. Take that seriously, and note what it does not claim: that the pan contains no PFAS at all. PTFE is itself a PFAS. The legislatures have moved on this faster than the federal agencies. Minnesota banned sales of cookware with intentionally added PFAS from January 1, 2025, and Colorado, Connecticut and Maine followed on January 1, 2026, per a state-by-state tracker, with Connecticut requiring warning labels from July 1, 2026. Minnesota's rule targets nonstick PFAS coatings on food-contact surfaces, not bare stainless or cast iron. The EPA, meanwhile, set enforceable drinking-water limits of 4 parts per trillion for PFOA and PFOS in 2024 but sets no cookware-specific limits at all. There has been no CPSC recall of nonstick cookware over PFOA or PFAS; the big 2026 cookware recall, about 740,000 stainless sauté pans, was a handle screw cap that could eject when heated.

If you want out of PTFE entirely, ceramic nonstick is silica-based and tolerates higher heat, but it is more brittle, and one 2026 roundup puts its useful nonstick life at one to three years of regular use. That is the trade: replace a pan every couple of years, or keep one PTFE pan for eggs and fish and never let it near a broiler.

What to grab at six o'clock

Ask one question before you pull a pan down: does this dinner need heat that stays, a sauce at the end, or a clean release?

Heat that stays means cast iron: steaks, chops, potatoes, anything that finishes in the oven. A sauce at the end means stainless: you want the fond, and if there is wine or tomato in it, you need a pan that will not react. A clean release means nonstick: eggs, pancakes, a sole fillet that would tear in anything else, on medium-high at the very most.

When dinner goes wrong, the pan usually told you which one you should have picked. Eggs that tore were asking for nonstick. A deglaze with nothing to lift was the nonstick pan doing exactly what it is built to do. A tomato braise that tasted of coins was acid on seasoning. None of those is a recipe problem.
